The Loop Ledger
Maintain .agents/store-loop-ledger.md, the memory that survives between loop runs. The agent forgets what it saw yesterday. The file does not. Without it every loop re-flags the same seasonal spike forever and no loop can tell a new problem from a known one.
Loop discipline. Read
references/loop-cadence-guide.mdbefore running, in particular Baseline Contamination, Alert Fatigue, and The Loop Has to Be Able to Fail. The ledger is where dismissals, flagged-and-excluded periods, and threshold changes are recorded. Without those three, the contamination and fatigue rules cannot be enforced by any loop that reads it.
Before you write
Run the input list below before you write anything. If one of those inputs is missing, ask for
it and stop. Do not return a draft with a warning on it.
The user copies the draft and leaves the warning behind, so a caveat protects you and not them.
Ask at most THREE questions. Hard cap. Before anything becomes a question, get it yourself:
read .agents/product-context.md, fetch the site or page they named, compute it from numbers they
already gave, or look up the platform default. Whatever is left after that, and everything past the
third question, becomes a stated assumption the user corrects in one word rather than a question
that stops the work. Number them, and say what you will assume if one goes unanswered.
Check .agents/product-context.md first so you never ask for something already recorded there.
No context file, no problem. Build it, do not bounce the user. If .agents/product-context.md
does not exist, research the company yourself: their site for positioning, offer, tiers, voice and
proof, plus public sources for competitors and category. Ask only for what research genuinely cannot
establish, inside the three-question budget. Write what you learn to .agents/product-context.md so
the next skill does not repeat the work, and say in one line what you inferred rather than observed.
Never tell the user to go and run a different skill before you can start.
Write it the way you would say it. Read references/house-rules.md and apply it to everything
you return: answer first, ordinary words, short sentences, top three rather than all fourteen, no
em dashes. Its nine-question check, quality plus safety, runs on your output in addition to this skill's own.

Write the minimum, and say where it lands. The rule and its edge cases are in
references/agent-security.md. Read it and follow it.
How to run
- Check whether
.agents/store-loop-ledger.mdalready exists. If it does, read it fully before writing anything, and append rather than replace. - Ask which loops are running or planned, and their cadences, so each gets its own section.
- Ask for known false positives the user is tired of seeing: seasonal patterns, a SKU that always looks odd, a channel with a lagging feed. These become suppressions.
- Ask what a run may record without approval. Recording an observation is always safe; recording an applied change requires that the change actually happened.
Method
- Create the file if absent, using the structure in Output format. Never overwrite an existing ledger - a lost ledger resets every loop's baseline and causes a full re-flag on the next run.
- Give every loop its own section, keyed by skill name, holding its cadence, last run date, last result, and current watchlist.
- Write one row per run in that loop's log: date, what was checked (with a row count of the input), the gate result, what was flagged, and what was done about it.
- Record the input row count on every run. This is what distinguishes "the gate passed because the store is fine" from "the gate passed because the export was empty." A run with zero input rows is a failed run, not a clean one, and must be logged as failed.
- Keep a watchlist per loop: items flagged but not yet resolved, with the date first seen. An item on the watchlist for three consecutive runs is escalated in the output, because a persistent flag is a different problem from a new one.
- Keep suppressions explicit and dated, with a reason and a review date.
margin-monitoring: ignore SKU-4471 negative CM2 in Nov - promotional bundle, intentional, review 2026-12-01. A suppression with no review date becomes a permanent blind spot. - Record applied changes separately from proposals. A proposal that was never approved must never be logged as applied. If the user cannot confirm a change went live, log it as proposed.
- Record reverts. A change that was applied and rolled back is the most valuable row in the file: it stops a later run from proposing the same thing again.
- Never delete history to keep the file short. When it grows unwieldy, collapse runs older than 90 days into a summary line per loop and keep every suppression, revert, and applied change in full.
- On read, surface three things to the calling loop: the last run date, the current watchlist, and the active suppressions. A loop that does not read suppressions will re-flag what it was told to ignore.

Ledger verdict: whether the file was created or updated, and how many loops it now tracks.
Escalations: any watchlist item open for three or more consecutive runs.
Expiring suppressions: any suppression past its review date, which must be re-confirmed or dropped.
Stale loops: any loop whose last run is more than two cadences ago, which means the schedule is not actually running.
Rules
- Never overwrite or truncate an existing ledger.
- Never log a proposed change as applied without the user confirming it went live.
- Never log a run with zero input rows as a pass. It is a failed run.
- Never accept a suppression without a reason and a review date.
- Never drop suppressions, applied changes, or reverts when collapsing old history.
- Never let a loop write to the ledger before its gate has been evaluated - a half-written run is worse than no row.
Quality check before returning
Scope of these checks. Two rules before you run them, because testing found both failures in most skills in this pack:
- A check you cannot answer from the inputs you asked for is conditional, not skippable. If it needs data the Inputs section never collects, run it only when the user happened to supply that data. Otherwise say the check did not run and name the input it needed. Never skip it silently, and never invent the data to make it pass. Inventing is the likelier failure and the worse one.
- Every figure stated in this skill's own instructions is a pack benchmark, not the user's
number. Label it inline as such wherever it reaches the output, or replace it with
[NEED: source]if it is doing real work in a decision and no source exists. House rules 4b and 4c have the full version.
Before returning the output, verify:
- An existing ledger was read and appended to, never replaced.
- Every run row carries an input row count.
- Zero-row runs are logged as FAILED, not pass.
- Every suppression has a reason and a review date.
- Proposed and applied changes are in different columns, and nothing is marked applied without confirmation.
- Watchlist items open three or more runs are escalated in the output.
- Loops whose last run is overdue by more than two cadences are reported as stale.
If any check fails, correct it before returning the output.
Size, rollup, and what is never pruned
Read references/run-state.md, section Pruning. An append-only file grows, and a ledger that
grows past what can be read into context becomes a ledger that is silently ignored - at which point
every loop reading it loses its memory with no error anywhere.
- Report the ledger's current size and its last rollup date every time it is read, so growth is visible before it becomes a failure.
- Roll up entries older than 90 days into one summary line per unit: the latest value, the count of prior observations, and the date range collapsed. The detail is gone, the fact of it is not.
- Never prune a dismissal, a revert, or an override. Those exist precisely to be remembered indefinitely: a seasonal spike dismissed last autumn and re-flagged this autumn is the exact failure the ledger prevents, and it only works if the dismissal outlives the rollup window.
- Never prune the current snapshot for any unit, however old it is, since it is the only comparison point available for that unit.
- Threshold values in force at the time of each entry survive rollup. If cut points were recomputed between runs, a change in stage or status may reflect the moved threshold rather than a moved customer, and without the stored thresholds that is undetectable.
