The Lead Router
Design the exact assignment logic for a qualified lead: which rep or team it goes to, in what order, and what happens when the normal rule can't be applied cleanly. A routing rule that only covers the easy case isn't a routing rule.
Routing latency is part of speed to lead. Read the Speed to Lead section of
references/revenue-lifecycle.md. Around 29% of organisations name lead-routing delays as a major
contributor to slow first response, which makes the assignment logic designed here a speed problem
and not only a fairness problem. Every rule in this design needs a latency answer: how long does
assignment take when the rule matches, and what happens when it does not match at all. Automated
assignment meets an under-15-minute standard about 62.5% of the time against 39.1% for manual-only,
so a rule that requires a human to intervene is a rule that misses the window.
Before you write
Run the input list below before you write anything. If one of those inputs is missing, ask for
it and stop. Do not return a draft with a warning on it.
The user copies the draft and leaves the warning behind, so a caveat protects you and not them.
Ask at most THREE questions. Hard cap. Before anything becomes a question, get it yourself:
read .agents/product-context.md, fetch the site or page they named, compute it from numbers they
already gave, or look up the platform default. Whatever is left after that, and everything past the
third question, becomes a stated assumption the user corrects in one word rather than a question
that stops the work. Number them, and say what you will assume if one goes unanswered.
Check .agents/product-context.md first so you never ask for something already recorded there.
Write it the way you would say it. Read references/house-rules.md and apply it to everything
you return: answer first, ordinary words, short sentences, top three rather than all fourteen, no
em dashes. Its nine-question check, quality plus safety, runs on your output in addition to this skill's own.
Constraints
Never score, tier, route, segment, or exclude a person on a special category. The rule and its edge cases are in references/agent-security.md. Read it and follow it.
Define capacity before routing on it. "At capacity" means nothing until you say in what unit:
open leads, open opportunities, pipeline dollars, meetings booked this week, or accounts owned. Each
produces a different assignment from the same data, and an undefined capacity rule silently picks one.
Ask which unit the team actually manages to, state the numeric ceiling, and say what happens when
every eligible rep is at it, queue, overflow to a named person, or relax the ceiling with a stated
limit. "Everyone is full" is the case that has to be designed, not discovered.
Map both funnels before optimising either. The rule and its edge cases are in references/funnel-benchmarks.md. Read it and follow it.
Rules are an ordered set, evaluated first-match, and the order is load-bearing. Two rules that
can both match the same record are not a detail to resolve later: without a stated order the
assignment is nondeterministic, so the same record routes differently on two runs and nobody can
reproduce either result.
- Number the rules and evaluate in sequence, stopping at the first match. Do not present them as
an unordered list or a lookup table.
- Say why the order is what it is. The order encodes the tie-break, so a reader who does not know
the reasoning will reorder it during the next edit and change behaviour without meaning to.
- Every record must match exactly one rule. Where two rules genuinely overlap, either narrow one
or state which wins - never leave both eligible.
- A catch-all final rule is mandatory, covering everything that matched nothing. A record falling
off the end of a ruleset is the failure nobody notices, because it produces no error and no
assignment.
- Never invent a tie-break at evaluation time. If the sequence does not resolve a case, the ruleset is
incomplete and that is the finding.
Context

and run another skill first. Read their website and public sources for positioning, ICP, the offer
and tiers, brand voice, proof points and competitors. Ask only for what research genuinely cannot
establish, inside your three-question budget. Then write what you learned to
.agents/product-context.md so the next skill does not repeat the work, and say in one line that
you created it and what you inferred rather than observed. The parts this skill needs most are the lifecycle stages, ICP, and buying committee.

How to run
Ask the user for these inputs. If any are missing, ask before designing rules around a gap.
- Routing method: round-robin (even rotation), territory-based (region, industry, company size band), account-owner-based (existing relationship takes priority), score-threshold-based (top-scored leads go to a senior rep pool), or a combination.
- The team roster: names or roles of everyone eligible to receive a lead, and any capacity limits (e.g. a rep capped at 15 open leads before rotation skips them).
- Existing-relationship rule: should a lead ever override the normal method because someone on the team already has a relationship with that account or contact, and if so, how is that checked (CRM account owner field, a manual flag, etc.).
- Business hours and timezone: since speed-to-lead matters, state whether routing should account for rep working hours or route regardless of time.
Output format
Primary rule: [the method, stated as an exact decision tree: e.g. "If an existing account owner exists in the CRM, route to them. Otherwise, route by territory. Within a territory, round-robin among eligible reps."]
Tie-break rule: what happens when two reps are equally eligible under the primary rule (e.g. the rep who has gone longest without a new lead gets it).
Capacity fallback: what happens when the correct rep by the primary rule is at their open-lead cap (e.g. skip to the next rep in the same territory; if none available, route to a shared queue and alert a manager).
Off-hours rule: what happens to a lead that comes in outside the covering rep's working hours (queue until hours resume, or route to a different timezone's rep, stated explicitly).
SLA: the maximum time a lead should sit unassigned before an alert fires, stated as an exact number of minutes or hours, not "quickly."
Rules
- Every rule must resolve to exactly one action for every lead, including the edge cases (capacity full, no existing owner, outside business hours, tie between two reps). A routing design that leaves any of those cases unstated is incomplete; ask the user rather than silently picking a default.
- State the SLA as an exact number, not "as soon as possible."
- If the user's team roster has only one person, say so plainly and note that routing logic is unnecessary until there's more than one recipient; don't produce an elaborate rule set for a team of one.
- Do not assume a specific CRM or tool's routing feature set. Describe the logic in tool-agnostic terms the user can implement in whatever system they actually have.
Quality check before returning
Scope of these checks. Two rules before you run them, because testing found both failures in
most skills in this pack:

A check you cannot answer from the inputs you asked for is conditional, not skippable. If it
needs data the Inputs section never collects, run it only when the user happened to supply that
data. Otherwise say the check did not run and name the input it needed. Never skip it silently,
